# ChatGPT ads: how they pick who shows, in plain English

> **TL;DR:** ChatGPT ads are chosen by matching your ad to the conversation, then auctioned. 100,000+ advertisers are already in. For most small businesses, watch for now, and don’t move your budget yet.

Imagine asking a friend which sofa to buy, and halfway through the answer a shopkeeper whispers, “try mine”. That’s ChatGPT ads, more or less.

## In normal-people words

On 22 October 2026, Search Engine Journal summarised how OpenAI says ads in ChatGPT work. In short:

- A separate model reads the conversation and turns the relevant parts into search queries.
- It finds ads that match the **meaning** of the conversation, not just exact keywords.
- Ads must pass checks for location, policy, budget and pacing.
- An auction decides ranking and price. The language model helps pick who enters, but doesn’t choose the winner or set the price.
- A final check confirms the ad actually suits the conversation. A winning ad can still go unshown, for example if it misses the delivery window.

OpenAI says more than 100,000 advertisers have run ads, and that ads reached a projected pace of $1 billion a year in under 200 days. That’s a projection, not money collected.

## Should a small business bother?

**Your move**

- **If** You already get customers from Google Ads or Instagram ads **→ then** Keep going. Don’t shift budget on a hunch.
- **If** Your customers ask AI tools for recommendations **→ then** Worth a small test later, with money you can lose.
- **If** Someone is pitching you “ChatGPT ads management” already **→ then** Ask for their own results, not OpenAI’s numbers.

**What we know and what we don’t**

| Question | Answer so far |
| --- | --- |
| Is there an auction? | Yes, separate from the language model |
| Does it match on meaning? | Yes, not only exact words |
| What does a click cost? | Not stated in the explainer |
| Any published ROAS or conversion benchmarks? | None in the explainer |

## The chai stall version

A new corner opens beside your chai stall. Posters say it gets amazing footfall. Nobody has told you the rent.

**Don’t sign the lease before you’ve seen the numbers.**

## Do this today

- [ ] Ask a few real customers whether they ask ChatGPT for recommendations before buying.
- [ ] Write down your cost to win one customer. If you don’t know it, read the [CAC and LTV explainer](/blog/cac-and-ltv-explained) first.
- [ ] Set a test budget you could happily lose, if you do try it.
- [ ] Ask anyone selling you this for real results from businesses like yours.

## Not-so-frequently asked questions

### Do ChatGPT ads use my private chats?

OpenAI says the system can use earlier messages in a conversation, and non-sensitive details from past chats for people who opt into personalised ads.

### Is this replacing Google Ads?

No. It’s another place to advertise, and it’s early.

### Can I buy these ads in India?

I couldn’t confirm availability by country. Check OpenAI’s ads information before planning anything.

## Things your agency won’t say

- “Be first on ChatGPT” is a pitch, not a plan. Early doesn’t mean cheap or profitable.
- $1 billion is OpenAI’s revenue pace, not your return on ad spend.
- Test small, measure sales, then decide.

## Jargon Jail

**Locked up: “Auction”**

How ad platforms decide who shows and what they pay. **It’s a bidding system that also weighs how good your ad is for the person.**
